From my point of view the incentives can be diverse. From making a private relay for communication between communities, or a public one that improves freedom of speech. Of course, these incentives for useful tools can also be complemented with a monetization model based on the use of the relay.
You might use nostr as a sort of slack client in a company and use your own node. Or for a community like a church...
