A few years back I got a giant steel fireback and grate designed for the fireback for my fireplace. It takes a bit to warm up a 100lb hunk of steel, but once it is warm it made the difference between "fire warm and cozy" and "ooh, I need to move back a bit"

Far more complicated than that. Chimney design, firebacks, and fireplace vs woodstove all make a big difference.
Simple thought experiment, if that were definitely true of every design our ancestors would have all frozen to death. Heated the ranch house I grew up in with a woodstove as the only heat source for most of my childhood.
