But it seems to me any alternative has to simply be used in order to replace youtubes dominance.

What follows assumes the Royal too speak.
On content I always advise posting the content we want to see, if we're into a subject others will be and they will use that platform to view it. Some platforms will always be niche depending on which community is the early adopter. But diversifying content will help people adopt it.
The UI experience has to showcase that content and be easy to use.
Personally I think odysee is the best fit for nostr if we can get a campaign going to convince them to swapped LBC for satoshis. And allow NPUB sign in and relay connection for access.
Hosting and server space is always going to be an issue. Bitchute at least is attempting to solve that problem.
Everything else is cultural. If socially we are moving to a more decentralised tech/finance way of living with more self-reliance permaculture types then the social places those people interact on will survive.
So ultimately I think the solution is a cultural one rather than a tech one.

Odysee is apparently going up for auction, I was thinking along the same lines. Something like odysee, with nostr account creation and comments as notes, with nostr donation/tipping system. Just pie in the sky thinking lol.
Same here, sometimes you just gotta say something outloud to see if it makes sense, and how knows maybe someone will have a bright idea.. that someone not being me 🤣🤣

The 'post the content you want to see' is not really what a content creator eg a cultural/political commentator wants to be doing. Nostr is not their project, it is merely a platform to them. They want to connect to their audience, attract more, have a cultural impact or whatever it is. I can see why twitter under new management is 'good enough' for them as a platform for their usage (and most are under no illusions about the shortcomings).

It's an old saying, basically observing that some things become niche and some don't.
Old style forums are a classic example. I wouldn't post about my garden on a ham radio forum.
But if a video hosting site wants to appeal to the masers it has to have a diverse spread of content. Which you've observed about flare and fountain and their bitcoin centric recommendations.
However fountain is improving, I follow permaculture, bitcoin and philosophy channels over there. So it's changing 👍🏻
