especially if this was made seamless so the user doesn’t need to think about it too much. “bank” balance and “custodied” balance summed in the ui ?

I suppose it's not a huge problem if you zap wallet is online, just don't keep too much in at a time and transfer out when needed.

How is channel state stored and backed up? Isn’t this the biggest custodial risk in this context?

It's in your browser/app storage. We have encrypted cloud backups as well, it's encrypted to your seed, so as long as you have your 12 words you should have everything
