The only way I can rationalize the 12 pieces is that he was willing to betray Jesus for free
I believe it was 30 pieces of silver and he returned it to the Roman’s after he realized what he had done

I believe it’s because silver, was government controlled, coined and issued by Cesar.
About 64 years, one generation after Jesus’s death, the next leader of Rome, Nero, debased the silver essentially stealing from everyone, which led to the fall of Rome

It looks like the disciples knew that Judas had a bag of money and assumed that it was for a good cause. I don't think that he was designated as a treasurer.
Specifically Jesus directed them that they did not need money.
